One research project. Three delivery projects. One flywheel.

Research (A) feeds the online legacy asset (B), the Argentina estate (C) and the Wales tour (D). Revenue from deliverables released as v0.0.2 (the first paid semantic-version release of each deliverable) flows back to the research. Every release adds evidence-led material that makes the next release better.

The four projects

Executive level; detailed tasks sit on the task board
ProjectBandScope and where to see it
Project A — Wales research
was: P2 Wales records and testimony recovery + P4 Case reopening
33%+
Evidence catalogue, missing-records register and disclosure tracker are live; the trigger event is not met.
The evidence and artifact catalogue for Great House Farm / Tŷ Mawr (Cydfin Farm), Llandough: records recovery, disclosure requests, testimony, the chronology, and the search for the trigger event (concealment, irregularity or government involvement) that would meet the legal bar.
Spin-off A1 — Case reopening gate: STANDBY — not initiated until a ground meets every limb of the legal test and the Executive authorises it
Research · Missing records · Evidence library · Disclosure dartboard · Case reopening gate (A1)
Project B — Online legacy family estate (digital asset)
was: new (e-book objective O4 folds in)
33%+
Documentary doors, slideshow tour, shop, games and e-books are live as v0.0.1; e-books also offer v0.0.2; no sale recorded yet; press pack not live.
Everything published from the research: the documentary and the later AI-generated film, the online slideshow tour (formerly the bpvsbuckler story), the shop, a press pack, games and e-books.
Slideshow tour · Shop · E-books · Chess · Court drills
Project C — Argentina: physical replica Great House and Cedwyn Estate 2.0
was: P1 Argentina replica museum
0%+
Concept and research inputs only; no site selected, acquired or approved.
A researched replica of the house and a museum on land in southern Argentina (Chubut), built from the research record.
Patagonia · Programme Office
Project D — Wales: guided virtual and augmented group tour
was: P3 Parcel A AR guided tour (scope now public areas only)
0%+
Browser tour and stop research exist; no pilot walk booked; no AR prototype.
Guided group tour in public places only: the Peerless Jim and Marconi statues in Cardiff, and the view from Church View Close and the woods at Llandough, with virtual and augmented layers.
Wales

Bands: Progress is published only in four bands: 0%+ (initiated), 33%+ (first deliverable live), 66%+ (paid v0.0.2 releases live or the physical/field pilot running), 100% (closed and handed over). Bands are set by stage evidence, not task counts. Detailed tasks live in the task board, not here.

How value flows

Research → releases → revenue → research

Project A produces the evidence record. Projects B, C and D turn that record into things people can watch, read, play, visit and stand inside. Each deliverable is released first as v0.0.1 (free) and then as v0.0.2, the first paid release. Revenue from v0.0.2 releases funds the next round of research, which improves the next releases.

Project boundaries stay separate: a delay in one project does not stop the others; Project A's case reopening gate (A1) stays dormant until its legal test is met and separately authorised.

Risk log

Programme level
IDRiskResponseRAG
R1Hosting limits: the static host is at about 90% of its file cap and the free database tier is at its database count and daily read limit.Reduce: architecture decision ADR-002 (one catalogue in git, compiled at build; no new files per page; no runtime database queries for the read layer).AMBER
R2Evidence data held in several overlapping stores, so pages can disagree.Reduce: one master catalogue; the other stores become build outputs (work package 2).AMBER
R3No revenue yet, so the flywheel has no fuel for the research.Reduce: v0.0.2 releases per deliverable; measure weekly.RED
R4Paid releases may need per-image permission from archives.Avoid: archive images unchanged and free tier only until permission is held.AMBER
R5Many automated contributors working on the same site at once.Reduce: single build owner for main; task board for detail; per-page journals.AMBER

I1Programme re-baselined on 30 October 2026: four projects; former P2 and P4 merged into Project A (P4 as spin-off A1); new Project B.Recorded
I2Project D scope changed to public places only (Cardiff statues, Church View Close view, Llandough woods); earlier in-situ wording superseded.Recorded
I3Header graphs of some webapps plotted pages instead of their own data; correction under way (Dartboard first). In hand
I4Each page's footer showed a site-wide change log, not that page's own journal; per-page journal planned.Planned

  • 2.0.0 · 30 Oct 2026 — Programme restructured into four projects (A Wales research with spin-off A1; B online legacy estate; C Argentina; D Wales tour); bands replace percentages; programme risk and issue logs added.

Small print: dotted links explain a word (see the glossary); amber-shaded links list every name the records use for the same thing.
